My luck finally ran out on this old 24yo girl. Went to change the lower unit oil today and found it to be a little on the "milky" side, like in "water-intrusion". Ordering up a complete seal kit but in the meantime, when folks "blow a lower unit" what does that actually mean? Mine doesn't feel sloppy and it still had the full 10 oz of gear lube.
 
Dissected the lower unit today and it was fairly simple, probably because it's a fresh water motor. Looks like a total of 2 shaft seals and 4 O-rings total. The 24yo O-rings were flat-sided but the hardened prop shaft seal was probably the culprit.
